Auction-to-shipment operations portal

An operations portal consolidating auction-to-shipment work that previously lived across disconnected tools and manual steps.

100K+ Items
10 Operational roles
12 Manual tools replaced

The situation

The business ran an auction-to-shipment workflow fragmented across multiple systems and manual handoffs. Different roles needed a coherent path from lot and bid management through clear-check, warehouse check-in, labeling, and outbound shipping.

Why it was hard

  • Multiple operational roles depended on the same end-to-end process.
  • Three separate clear-check providers had to be supported in the workflow.
  • The operation could not pause while tools were consolidated—business continuity constrained how change could land.
  • Workarounds and spreadsheets filled gaps between systems, making the real process harder to see from any single tool.

What had to be understood

  • End-to-end workflow across bidding, clear-check, warehouse check-in, labeling, and outbound shipping.
  • Exceptions and handoffs each role handled outside the formal tools.
  • Where separate systems and spreadsheets were carrying operational load that belonged in one process.

The decision / approach

Build one operations portal around the real workflow rather than forcing the operation into disconnected tools or pausing the business for a multi-system cutover.

The engineering work

  • lot management
  • bid management
  • three clear-check providers
  • warehouse check-in
  • label generation
  • outbound shipping/tracking

Risk / continuity

  • The engagement had to proceed without pausing the operation—continuity was a hard constraint on how systems could be consolidated.
  • Capabilities were organized around live operational roles rather than abstract feature lists.

Result / current state

Supports processing approximately 100k items across 10 operational roles and replaced 12 separate manual tools or spreadsheets.
